Entry point
How can you adopt something this complex without understanding the game and without knowing where the pieces are? In 21 days, the organisation ends up with a real measure of its own artificial intelligence adoption, and with the three moves that unlock the next twelve months.
What is measured
More than technology, they deal with people, rules and decisions, which is where adoption tends to stall.
How many people have already used AI at work, how often, and how that has evolved since the last measurement.
What is in use: approved, open or informal. Where use sits outside the institutional perimeter.
From no effect to real productivity gain, by band, and in which processes the gain appears.
Who has been trained, who wants to be, and what kind of training each role demands.
Insecurity about use, absence of policy, lack of tooling, lack of time, fear of error.
Interest, apprehension and expectation, cut between managers and non-managers, which almost always reveals two different agendas.

Automated routine decisions demand a named owner and a written policy beforehand, not afterwards.

Deliverables
The X-Ray does not end in a report. It ends in an executive session where senior leadership sees the dashboard, recognises the real bottleneck and leaves with three prioritised moves, each with an owner and a deadline.
Standard instrument, assisted rollout and a consolidated dashboard. For organisations that need a baseline quickly.
Calibrated instrument, supported collection, cross-analysis by area and level, an in-person executive read-out and the three-move plan.

Why measure again
A single measurement produces a photograph. Two measurements produce a direction, and it is direction that sustains a budget.
Organisations that measure adoption every six months can state, with evidence, by how many percentage points adoption grew, whether insecurity fell and whether the perception of real productivity gain moved up a band. None of those statements survives without the previous measurement.
